Implementation

This section at a glance

Implement the sales engine in three structured phases over 90 days, building the foundation before scaling or automating

Days 1 to 30: Lay the Foundation: set up a single CRM dataset with standardized pipeline stages, define objective segments, anchor targets to realized gross profit

Days 31 to 60: Build Playbooks and the First Pod: document the ICP, roll out the outbound cadence and enablement assets, standardize interviews to hire the first AEs and launch the Account Insights Hub

Days 61 to 90: Scale, Align Incentives and Automate: introduce the dual window incentive model, automated lead scoring, Solutions Engineering where deal complexity requires it and weekly cohort reporting

Build the sales engine in 90 days

  1. Days 1-30

    Foundation & hygiene

    • One CRM, 4 pipeline stages
    • Objective segments
    • Targets tied to realised GP
  2. Days 31-60

    Playbooks & first pod

    • ICP and 10-day cadence
    • Core enablement assets
    • Hire the first AEs
  3. Days 61-90

    Scale & automate

    • Dual-window incentives
    • Automated lead scoring
    • Weekly cohort reporting

For early-stage founders and commercial leaders, we suggest you implement this sales engine in three structured phases. The Foundation may be tempting to skip, but we recommend to really make sure you are starting bottom-up before jumping into scaling rapidly or building extensive sets of tools.

Days 1-30: Foundation

  • Establish the single CRM dataset with standardized pipeline stages (Allow Access, Initiate Change, Select Resources, Validate Decision)
  • Define objective customer segmentation
  • Anchor all pipeline reporting and targets to realized Gross Profit rather than headline revenue
  • The Founder or Head of Sales runs sales operations directly to identify operational bottlenecks

Days 31-60: Playbooks, Enablement and First Pod

  • Document the complete Ideal Customer Profile (ICP) and roll out the 10-day outbound cadence
  • Build foundational sales enablement assets: cold calling playbooks, email frameworks, and the objection handling guide
  • Standardize the 4-stage interview process and hire the first cohort of full-cycle Account Executives
  • Implement the Account Insights Hub (AIH) in the CRM to capture structured discovery notes

Days 61-90: Scale, Align Incentives and Automate

  • Implement the dual-window incentive structure (90-day quota window + 183-day realized gross profit window)
  • Introduce automated lead identification and scoring tools to streamline rep prospecting
  • If deal complexity requires custom API integrations or security reviews, launch the Solutions Engineering co-selling layer
  • Set up weekly cohort reporting tracking CAC payback, sales velocity, and gross profit per AE

The growth journey does not stop at 90 days. We continue to test new approaches and optimize our existing processes. Keep innovating and experimenting.
